The answer depends on two numbers: how many profiles are on your list and how much revenue email already brings in. We priced all three options from published sources on October 22, 2026 and worked the year-one cost at three brand sizes, so you can see where each one stops making sense.
Short answer
Under about 25,000 profiles, hire a Klaviyo freelancer or buy a one-time flow build: Upwork lists $300 to $800 for basic flows and $500 to $1,500 a month for campaigns. From roughly 25,000 to 100,000 profiles, an agency retainer of $1,200 to $5,000 a month (Netalico, Retention Drivers, published) costs less than a hire. An in-house email marketer costs about $96,400 to $112,500 a year loaded (BLS and Indeed pay, grossed up because wages are 70% of what an employer spends), which starts to fit past about $6M and wins clearly by $10M. Evolve Media Agency quotes email per scope.

All three options do the same three jobs: build the flows (the automated emails such as welcome, abandoned cart and post-purchase), send campaigns (the scheduled sends to your list), and grow the list. What changes is who does the thinking, how much you manage, and the cost.
A useful rule: keep what you pay for email work under about 10% of the revenue email brings in. Below that line, the work can pay for itself. Above it, you are paying for activity rather than return. The rows below apply that rule to list size.
Do it yourself in Klaviyo with its templates and our flows guide. Any paid option is a large share of what the list can earn.
A Klaviyo freelancer, or a one-time flow build from an agency (Excelohunt from $349 a flow, Netalico from $2,500 for four core flows). You manage the work.
An agency retainer. Published: Retention Drivers $1,500 to $3,500 a month, Netalico $1,200 to $5,000 for campaigns plus a one-time flow fee.
An in-house email marketer becomes reasonable, usually backed by a freelancer or agency for design and overflow.
With 30 or 60 days' notice, leaving costs one or two more months of fees. Month one is mostly setup, so results usually start in month two or three. Hustler's own FAQ says most clients see growth by month three.
Someone has to write the brief, approve every send and check the numbers. If that is you, count the hours. A freelancer with no one checking the work tends to send on schedule and stop improving.
Recruiting takes weeks to months, and a new hire needs time to learn your products and your list before they run it well. Salary starts on day one either way.
Klaviyo's subscription, SMS credits, and any discount you give in emails. None of these change with who sends the email, so leave them out when you compare the three options and add them back when you set the budget.
A freelancer or a one-time agency build wins. Flows are a project. Paying a retainer to build them means paying the same monthly fee after they are done.
An agency wins. A freelancer still needs someone to brief them, and a hire takes months to find and train.
In-house starts to fit past about $6M and wins clearly by $10M, because the hire is in every product meeting. Pair them with a freelancer for design.
A freelancer wins. Your marketer sets the plan and the freelancer builds and sends, at a fraction of an agency fee.
An agency or a senior hire wins. Most freelancers sell production, not the whole system.
A one-time audit wins. Published: Excelohunt $419 and Netalico $1,000. You get the list of fixes and decide who does them, including you.
That is where we fit: the same three people who build flows also run Shopify conversion work, quoted per scope. If you only want campaigns sent, Retention Drivers' published plans are the simpler buy.
These are worked examples. We assume email brings in 15% of revenue for the $1M brand and 20% for the other two. Prices are the published figures above, added over twelve months. Klaviyo's subscription (published pricing) is the same under every option, so it is listed once per brand.
The assumption that moves the answer most is email's share of revenue. Example only: if email brings in 10% for Brand B instead of 20%, email revenue is $400,000, the Retention Drivers Growth plan becomes 7.5% of it and the hire becomes 24% to 28%. Run the math with your own number from last quarter, not ours.
If email brings in under about 5% of revenue with a real list, the cause is usually missing flows, a bad signup offer or deliverability. Our guide to email lists that are not making money walks through the checks before you pay anyone.
Any paid option is a large share of what the list can earn. Build the core flows yourself and grow the list first.
More sends make it worse. Fix sender authentication (the DNS records that prove your emails are really from you) and remove inactive profiles before adding volume.
Amazon does not share customer emails, so there is no list to work. Start with a Shopify store or another way to capture emails.
Write down the number you will judge the work by (email revenue per month, or flow revenue) before you hire anyone.
Count profiles that opened or clicked in the last 90 days. That number, not the total, sets the budget.
Use total store revenue as the base, and note whether the email figure is Klaviyo-attributed.
If not, buy a one-time build before any retainer or hire.
If nobody, a freelancer will drift. Pick an agency or hire.
SMS raises the tier at most agencies and adds a second skill set for a freelancer or hire.
You should, whichever option you choose.
