Outreach is the bottleneck of every TikTok Shop affiliate program. The commission is set, the samples are boxed, the listing is at Good tier, and none of it produces a single video until a creator says yes. Most brands send the same message two hundred times and get four replies. The fix is not a better product or a bigger rate. It is a message written for one person, in a shape that can still be sent two hundred times.

Why Most Invitations Are Never Read

Three reasons, and they compound.

  • Volume. An active creator with a few thousand followers and a Shop account receives dozens of invitations a week. They triage by the first line, on a phone, in seconds.
  • Sameness. Most invitations are the platform's default text or a brand paragraph about itself. Nothing in the first line tells the creator why this one is for them.
  • No offer up front. The commission and the sample are the two things a creator is scanning for, and most messages bury them below a paragraph about the brand story.

The consequence is that reply rate is mostly a function of the first two lines. Everything below them is read only by creators who were already going to reply.

Two implications. The 5-day delay on target rate changes means you cannot fix a bad offer mid-week; set the rate before the batch goes out. And the quota rule, if it holds for your shop, means the cheapest outreach you will ever do is to creators who have replied to you once, which is why section 11 exists.

The Four-Part Message Shape

Definition

The four-part shape. Line 1: one specific, true observation about the creator's recent content, in one sentence. Line 2: the offer, complete: product, commission rate, sample, anything extra. Line 3: one ask, phrased so the answer is a word. Line 4: who you are, in under fifteen words. Nothing else. Every template below is this shape with the variables filled.

The rules that make the shape work:

  1. Line 1 names a video. "Your video on the drugstore moisturizer test" beats "your skincare content." A creator can tell in one second whether you watched anything, and the reply rate difference is the whole game.
  2. Line 2 has the numbers. Commission as a percentage, sample as a yes, any bonus stated. Creators are comparing offers; make yours comparable in one line.
  3. Line 3 asks for one thing. "Want me to send the sample?" "Should I add you to the plan?" A question with a one-word answer gets answered.
  4. Line 4 is short. Brand name, what the product is, one credibility fact if you have one. Creators do not need the founding story.
  5. Total under 90 words. It is read on a phone between two other messages.
  6. No emoji walls, no "collab," no "we love your vibe." They are the signature of the templates every creator has learned to skip.

Writing a good line one takes about two minutes per creator: open their profile, watch the last three videos, write one sentence about one of them. That is the whole cost of a message that gets read instead of skipped, and it is the only part of the template that cannot be automated.

Template 1: The Cold Target Invite

For a creator you have never contacted, sent as the message on a Target Collaboration invitation. The bracketed lines are the only ones that change per creator.

Why it works: the creator knows you watched one video, knows the rate and the sample, and can reply "yes" without thinking. The sample line is the single biggest lift on acceptance, which is why the next template leads with it.

Template 2: The Sample-Led Invite

For creators under about 20,000 followers, where the sample is the main reason to reply and the commission is secondary. Also the right template when the product needs to be held to be understood.

Free full-size [product] to you, no strings: I saw your [specific video] and I think you would actually use this. If you like it, the target invite is at [20]% and you post whatever you want, whenever. If you do not like it, keep it and say nothing. Can I send it? "If you do not like it, keep it and say nothing" is the line that gets the reply. It removes the obligation that makes creators hesitate, and in our experience the creators who take you up on it and then post anyway are the ones whose videos convert, because nobody made them.

Templates 3-4: Follow-Up And Counter-Offer Reply

Template 3: The follow-up (day 4)

Shorter than the first message, adds one new fact, asks the same question.

Following up on the [product] invite. One thing I did not mention: [new fact: "our top creator video on this product has done 40K views this month" / "the balm is the #2 seller in our shop right now"]. Sample still ready to ship. Want it? Ian, Bear Basics

Template 4: The reply to a counter-offer

Creators ask for a higher rate, a flat fee, or both. The answer is a trade, never a flat yes or no.

# They asked for 30% (you offered 20), or a $150 flat fee. Template 5: The Usage-Rights Request

A creator's affiliate video is theirs. Using it as your listing video, in an ad, or on your site needs a license, and asking after the video performs is the wrong time. Ask when you send the sample, as part of the offer, and pay for it.

Sample approved, shipping [day]. One more thing, optional: if the video works, I would like to use it on our product listing and as a Spark Ad. For that I pay [$100] per video for [90 days] of usage rights, on top of your commission, and I run the ad from your account so the views and followers are yours. No pressure either way. Templates 6-7: LIVE Host Invite And Reactivation

Template 6: The LIVE host invitation

For a creator who has posted one or two videos that sold. LIVE is a flat fee plus commission, and the ask is specific about the date.

I would like you to host a 60-minute LIVE on [day, time] with the balm as a LIVE-only flash at $[price]: $[250] flat plus your usual [25]% on everything sold in the stream, and we handle the run-of-show and the product bag. Template 7: Reactivating a creator who went quiet

A creator accepted, maybe posted once, then nothing. The message is not "why did you stop." It is a new reason to post.

Templates 8-9: The Decline And The Thank-You

Template 8: Declining a creator who asked

Creators apply to open plans and request samples you should not send: wrong audience, thin content, or a sample-collector. Decline briefly and leave the door open, because the small creator you decline today has 50,000 followers next year and remembers.

Template 9: The thank-you after a first sale

The most under-sent message in TikTok Shop. A creator whose first video sold three units hears from almost nobody, and the brand that says thanks with a number is the brand they post about again.

The rate bump is small and the creator remembers it forever. This is also the message that makes them a "connected" creator in the quota sense, which is the next section.

The Cadence: Three Touches, Ten Days

day 0 Template 1 or 2 as the target invite message. Sample enabled. Rate already set (5-day rule). day 4 Template 3, one new fact, same ask. Sent as an instant message if the invite is unanswered. day 10 Last touch: one line. "Closing the sample slot Friday; want it before I reassign it?" Then stop. day 90 If they never replied: one new invite only when there is a new product (Template 7 shape). Otherwise leave them. # Expect 10-20% reply on cold, higher under 10K followers, lower over 100K. 200 invites -> 20-40 replies -> 10-20 samples -> 5-10 videos -> 1-3 that sell.

The funnel arithmetic at the bottom is the planning number. To get five creators whose videos sell, send around two hundred first messages. That sounds like a lot until you notice line 1 is the only line that changes, and writing two hundred first lines is a day's work that produces a quarter of content.

Two rules on volume. Batch invites in groups, review the reply rate after each batch, and rewrite line 2 if it is under 10%. And never send a fourth touch; a creator who ignored three has decided, and the fourth message costs you the relationship you might have had next year.

If the reported quota mechanics hold for your shop (a weekly cap on invitations and messages tied to trailing GMV, with creators who have already engaged exempt), the order of outreach matters more than the volume.

The practical consequence: the first three groups are a relationship list you maintain, and cold outreach is only for growing that list. Brands that treat every week as a fresh cold blast burn quota on the lowest-yield group and never build the connected list that stops costing quota at all.

One sheet. The Affiliate Center shows performance per creator but does not show your outreach, so the sheet is where the two meet.

The number to manage the program by is the last one: cost per creator who actually sells. If it is over about three times the contribution their videos produce in a month, the outreach is too broad or the offer is wrong. If it is under, send more.

The honest counterweight, since we run this for clients: the templates are the method, the sheet is the system, and neither needs an agency. What an agency adds is the hours to write two hundred line-ones a month and the creator list from other brands in your category. If you have the hours, do it yourself; the creators will not know the difference and the relationships will be yours.
